Steps

1. Inventory the portfolio — Assemble the units or segments in scope with the numbers that describe each today.
2. Score attractiveness — Rate each on market attractiveness — growth, margin, intensity — on a common basis.
3. Score competitive position — Rate each on the strength of the enterprise's position — share, capability, differentiation.
4. Map invest / hold / divest — Place each on the attractiveness x position grid and read the resource implication.
5. Sequence the moves — Recommend the order of moves against the capital envelope and interdependencies, and flag the closest calls.
